What is Spaghetti Diagram?
A spaghetti diagram is a drawn trace of the actual path a person or part travels during a process, overlaid on a floor plan. Each step or movement becomes a line on the diagram, and the result usually looks like a tangled plate of spaghetti, hence the name. It exposes motion and transportation waste at a glance and is one of the most surprising waste-finding tools for a small shop.
A spaghetti diagram is the lean tool that turns a shop layout into evidence. Most shops have grown over time. Equipment got added where there was space, storage moved when a customer changed, the inspection station ended up in the corner because nothing else fit. The cumulative effect is a layout that nobody designed and that everyone tolerates, and the cost shows up as operators walking miles per shift. A spaghetti diagram is the simplest way to make that cost visible. Once a team sees the tangle, the conversation about moving things changes fast.

How a spaghetti diagram works
You need three things: a rough top-down floor plan, a stopwatch or a phone timer, and someone willing to stand and watch the work for a sustained period.
The floor plan shows the major elements: machines, workstations, storage, inspection, kitting, the door. It does not need to be to scale, but proportions should be roughly right. The watcher then picks a target, an operator, a part, a tool, and traces a line on the floor plan every time the target moves between locations. The line follows the actual path, including the detours people take to grab coffee or chat. Each line is a movement; the lines accumulate over the watching period.
After an hour or a shift, the floor plan is covered in lines. Common patterns emerge:
- Dense clusters between two points reveal where a kit, tool, or part should be relocated.
- Long straight lines to distant storage show where point-of-use storage would pay back.
- Loops back and forth between the same two stations indicate a sequence issue or a buffer placement problem.
- Lines that cross other paths mark physical interference, where one operator's walking path crosses another's work area.
The diagnostic value comes from the visible mess. Most teams know intellectually that the shop layout is suboptimal. Seeing a forty-foot triangle repeated thirty times on one floor plan is different from knowing it. The diagram makes the cost of bad layout impossible to ignore.
Where a spaghetti diagram fits on the shop floor of a small manufacturer
Imagine a 30-person fabrication shop running custom metal enclosures. The owner has been planning a larger building because the shop feels crowded and lead times are creeping up. Before signing a lease, the shift lead suggests a spaghetti exercise.
The shift lead spends two mornings watching the assembly cell. The floor plan covers cutting, forming, welding, deburr, finishing, and the kit cart. Over four hours, lines accumulate. The deburr station turns out to be the busiest hub on the diagram, with operators walking to it from four different workstations multiple times per part. The kit cart is parked thirty feet from where the kits are pulled. The hardware bins are on the wrong side of the welding station, so welders walk past the assembly cell every time they need fasteners.
The diagram leads to three small changes. A second small deburr workstation is added between forming and welding. The kit cart moves to a position next to the assembly cell. Hardware bins move to the welding side. None of the changes cost more than a couple hundred dollars. Lead time drops by 20 percent in three weeks. The new building plan is shelved.
That is a spaghetti diagram at small scale. Two mornings of watching and a relayout that costs less than a week's profit.
Common mistakes with spaghetti diagrams
- Drawing from memory. The diagram has to trace what actually happens, not what the team thinks happens. Watch the work for real.
- One cycle is not enough. Patterns only emerge after the diagram repeats for at least an hour, ideally a shift. A single trace looks tidy and teaches nothing.
- Treating it as blame. The tangle is a layout failure, not an operator failure. Frame the conversation around the floor, not the people.
- No follow-up changes. The diagram is diagnostic. If no layout changes follow, the exercise was theatre.
- Tracing only the operator. Sometimes the worse waste is in the part's path, not the operator's. Trace both, separately, and compare.
