What is a Two-Bin System?
A two-bin system is the simplest form of kanban pull. Two bins of the same item sit at the point of use. The shop consumes from the first bin until it is empty, then switches to the second while the first becomes the visual signal to reorder. By the time the second bin empties, the first has been refilled. There is no counting, no spreadsheet, no software trigger.
The two-bin system is the simplest pull mechanism in the lean toolkit and one of the most reliable. The whole idea fits in a sentence: two bins of the same item, consume from the first, when it is empty signal for more. It is the entry point most small shops use to start their first pull system, and many shops never need anything more complicated. Two-bin scales further than people expect, and the simplicity is the feature, not a starting limitation.

How a two-bin system works
The setup is two physical bins of the same item, sized so that each bin holds enough material to cover the supplier's replenishment lead time plus a small cushion. The bins sit at the point of use, side by side or stacked, clearly labeled as bin one and bin two. Workers consume from bin one until it is empty, then switch to bin two. The empty bin one becomes the signal: it gets moved to a return area near the dock, supply room, or shipping desk, where it is collected and used to trigger a refill order.
The math underneath is a reorder point. Each bin's size is calculated from consumption rate times supplier lead time, plus the desired cushion. If the shop uses 50 washers per day and the supplier takes a week to deliver, each bin needs to hold at least 350 washers, plus a buffer of maybe 100 more. Each bin holds 450 washers. When bin one is empty, the shop has 450 washers in bin two, enough to last through the seven-day refill cycle with a one-or-two-day cushion.
The signal travels physically. The empty bin gets returned to a defined location where the buyer or supplier picks it up, treating the empty bin as a request to refill. Some shops barcode each bin so a scan triggers an electronic order. Others rely on a once-a-day collection round. The mechanism is whatever the shop's supplier relationship can support. The discipline is that empty bins always reach the trigger point quickly. An empty bin sitting forgotten at the workstation is a refill order that never gets placed.
The reason two-bin works at small scale is that it removes counting. Nobody has to look at a number, decide if the number is low enough, and remember to place an order. The bin announces itself. The visual cue is impossible to miss because it is the bin people just emptied. That is the same property that makes pull systems generally work: the signal is part of the work, not a separate task someone has to remember.
Where a two-bin system fits on the shop floor
Picture a 20-person precision machining shop that consumes a lot of consumable tooling: end mills, drill bits, taps, inserts. Without a system, the tool crib runs out of common sizes about twice a month, and operators have to walk over to ask for a substitute or wait for an expedite. The owner installs a two-bin system for the top thirty most-used items.
Each item gets two labeled bins, sized to roughly two weeks of consumption each. Bins sit on a single rack in the tool crib, with bin one in front and bin two behind. When the crib attendant pulls the last item from bin one, the empty bin goes onto a shelf labeled "to reorder." The attendant slides bin two forward, and the supplier (a local industrial distributor) picks up the empty bin once a day and brings a refill the next morning. Within a month, the shop has not run out of any of the thirty items. The crib attendant no longer manages a reorder list. The system manages itself.
This is the kind of pull setup that costs almost nothing to install and pays back in a week. The hardest part is sizing the first round of bins correctly. After two months of running it, the team adjusts a few bin sizes up or down based on observed consumption, and the system stabilizes.
Common mistakes with two-bin systems
- Sizing the bins by gut feel. A bin sized to feelings either runs out or carries excess. Use consumption rate times lead time, plus a sized cushion.
- No labels. Without clear bin-one and bin-two labels, workers consume randomly and the signal breaks down.
- Empty bins that never travel. The signal only works if empty bins reach the trigger point. An empty bin sitting at the workstation is a missed reorder.
- Skipping the return route. The system needs an explicit place for empty bins and a person or process that collects them. Without a route, the bins pile up at the workstation.
- Trying to digitize the bin. A two-bin system that gets replaced with an ERP screen typically reverts to the same counting problem the bin was designed to escape. Keep it physical.
